The situation
A 12-person professional services firm had been onboarding new clients the same way for four years β but the process lived entirely in the head of one senior associate. When she took extended leave, two new client onboardings were delayed by two weeks because no one else knew the full sequence.
What we did
A Playbook Authoring Engagement over ten days. Two facilitation sessions with the associate before her leave, covering the full onboarding scenario from signed agreement to first monthly check-in. The playbook mapped 14 steps, named the responsible person at each, and referenced the email templates and system records involved.
The outcome
Three client onboardings were completed by two different team members using the playbook within six weeks of delivery. No delays, no escalations to the director. The associate updated two steps on her return. The document is now referenced as part of the firm's standard induction for new hires.
The situation
A second-generation family business in Selangor was preparing to bring in a professional operations manager to replace the founder's daughter, who was transitioning to a strategic oversight role. The operations function spanned procurement, logistics coordination, and vendor relationships built over 12 years.
What we did
A Handover Documentation Program over four weeks. Three interview sessions with the outgoing role holder, covering daily operations, recurring cycles, vendor contacts and relationship context, and the informal decision-making norms within the business. Leadership review with the founder included.
The outcome
The incoming operations manager described the handover pack as the most useful onboarding material she had received in her career. The founder reported that the transition period ran four weeks shorter than expected. The outgoing role holder noted that the interview process itself helped her articulate things she'd been doing on autopilot for years.
The situation
A distributor with three warehouse locations had a persistent problem: procedures for goods receiving, stock discrepancy reporting, and end-of-day reconciliation varied between sites because each location had developed its own informal approach over time.
What we did
Three SOP Drafting Sessions over three days β one per process. Each session was run separately with the team member who managed that process at the main site. The resulting SOPs were reviewed by the operations supervisor and then shared with the other two sites for comment before finalisation.
The outcome
All three sites adopted the finalised SOPs within two weeks. Stock discrepancy reports became consistent in format across locations for the first time. The operations supervisor noted a reduction in the time spent clarifying procedures during monthly reviews. Two SOPs have since been updated once each to reflect a system change.
